Jeff Bezos has long treated reading as the real admission ticket to decision-making at Amazon, and he has little patience for people who try to skate by. In a February 19, 2026, Fortune magazine story, he laid out his “perfect meeting” formula: no PowerPoint, just a six-page narrative memo that everyone reads silently together for about 30 minutes in what he calls “study hall.” The point is simple, Bezos said: once the document is on the table, no one can “pretend to do the reading,” even if, as he once put it, “the executives, like high school kids, will try to bluff their way through a meeting.”

Meetings are where strategy goes to live or die, and Jeff Bezos has always treated them that way. In a February 19, 2026 interview, the Amazon founder laid out a method that sounds almost old-fashioned: less performance, more reading, and a little enforced silence before anyone starts talking.

From PowerPoint to six-page memos: Bezos’s “perfect meeting” formula

Bezos’s rule starts with a ban: no slide decks. Instead, teams write a 6-page narrative memo that lays out the argument in full sentences, with the kind of detail a bullet-point summary tends to hide. Then comes the part that still surprises people outside Amazon: everyone reads it together at the start.

That opening block is roughly 30 minutes of silent reading, a ritual Bezos calls “study hall.” It is not a courtesy skim while latecomers trickle in. It is built into the meeting so discussion begins only after everyone has absorbed the same document.

“Study hall” as an honesty test

Bezos has been blunt about why this matters. With slides, he said, people can “pretend to do the reading,” because a presenter can carry the room while others nod along. The forced read makes that impossible, and it also makes the writing do more of the work than the speaker’s charisma.

He has described the alternative with a line that lands because it feels painfully true: “the executives, like high school kids, will try to bluff their way through a meeting”. On the Lex Fridman Podcast, he also said people often show up having skimmed the memo or not read it at all, then attempt to catch up in real time.

A culture that protects independent thinking

The memo system is paired with another Bezos preference: let junior employees speak first so senior voices do not tilt the discussion before it starts. It is a small choreography change, but it can shift what gets surfaced, especially when the room includes powerful operators who are used to setting the tone.

Bezos also offered a worldview that helps explain why Amazon prizes narrative detail over clean charts. “when the data and the anecdotes disagree, the anecdotes are usually right,” he said, pointing to the on-the-ground signals that numbers sometimes miss.

Why this still matters after Bezos

Bezos stepped down as CEO in July 2021, and Andy Jassy has continued the “day one” culture and many of the management habits that came with it. The Fortune piece tied that discipline to scale: Amazon topped the Fortune 500 for the first time, posting $716.9 billion in 2025 revenue.

That crown came by a narrow margin over Walmart’s $713.2 billion, ending Walmart’s 13-year run at No. 1, per Q4 2025 earnings used for the ranking. Is it any wonder Bezos obsessed over meetings where nobody can hide?
